The comparison below changes meaningfully depending on what is being replaced. Replacing electric baseboard is a very different proposition from replacing a two-year-old high-efficiency furnace, and pretending otherwise is how homeowners end up feeling sold to.

Questions homeowners actually ask
Is a heat pump always the right answer?
No. If you have a recent high-efficiency gas furnace, working air conditioning, and inexpensive natural gas, the operating-cost case is weak and the honest recommendation may be to wait until something needs replacing. The strongest cases are electric resistance heat of any kind, aging equipment that is due anyway, homes that need air conditioning added, and homes with no ducts where mini-splits solve a comfort problem that nothing else solves cheaply.
What about the upfront cost difference?
A heat pump generally costs more upfront than a like-for-like furnace replacement, and generally less than replacing a furnace and an air conditioner separately. Where you land depends heavily on whether electrical work is needed and how many zones you are conditioning. Rebates exist substantially to close that gap, which is why it is worth knowing your actual eligible amount before comparing quotes rather than after.
Can I do this in stages?
Often yes, and it is underrated. Adding a heat pump alongside an existing boiler or furnace as the primary heat source, with the old system as backup, spreads the cost and the risk. So does starting with the one uncomfortable room via a single mini-split head. Not every project has to be a whole-home changeout in one weekend.
What do rebates typically cover?
Programs commonly cover qualifying equipment, and many also cover the work that makes the equipment possible — electrical panel upgrades, dedicated circuits, duct sealing or modification, and sometimes a portion of install labor. Income-qualified programs frequently pay substantially more than standard ones. Amounts and rules vary by address and utility and change as funding moves, so the only reliable number is the one checked against your specific address.
Does switching actually reduce emissions?
In most of the country today, yes — a heat pump's efficiency multiplier means it usually produces fewer emissions per unit of heat than on-site combustion even on a grid that still burns fossil fuels, and the gap widens every year as grids get cleaner. In the few regions with an unusually coal-heavy grid the near-term advantage is smaller. Unlike a furnace, a heat pump also gets cleaner over time without you touching it.
